Engagement Formats

Workshop

A workshop is a great way to start a business transformation initiative with a quick engagement centered on collaboration between BizAl and the customer. Workshops are limited in scope and either focus on a specific topic (e.g. business idea, new product line, investment opportunity, investment in technology) or a high-level analysis of the business challenge. Workshops are very efficient instruments to identify  areas of business that require further investigation and can be the object of follow up projects.

Project

Projects are larger in scope compared to workshops and typically last several weeks or months. Scope and duration of a project depend on the size of the organization and the complexity of the business challenge. For instance, a thorough alignment of the entire business is particularly effective for small/medium companies and startups, where the leadership is focused on running the daily business and a third-party, unbiased perspective can dramatically improved the profitability of the organization. Larger businesses are typically interested in business alignment engagements focused on a specific business challenge, which often require a deep dive into several different organizations.

Achieve Your Business Goals

Business Alignment

Review and optimize the company business model and align the business strategy.

Business Alignment is the core BizAl service that leverages BizAl’s unique business consulting methodology . It analyses a business from the top down and focuses on the overall success of the business. In the course of the engagement BizAl will review the business context and the company business model, define the business goals, and align the business strategy to those goals. Where is the business now and where it should be in 3-5-7 years? How is the value proposition evolving and what is the product strategy? How decisions are influenced by the competitive landscape? The scope can include an analysis  of the innovation strategy and support with product development, including customer validation and development.

The scope of the engagement can be expanded with an analysis of business enablers (processes, talent, structure, technology), or with a review of partnerships and supply-chain. It’s critical for a company to have business enablers aligned with business goals and setup to fulfill the business capabilities that drive  business outcome. Measurement of the effectiveness of the enablers is also important and only KPIs aligned with business goals guarantee repeatable success.

A central element of Business Alignment is aligning the customer strategy. What’s the vision for customer experience? What role is innovation playing? What is the transformation roadmap? The analysis has two goals. The first goal is ensure understanding of each customer segment and create alignment with the business model. What is important to the customer? What need has to be satisfied? How is customer satisfaction measured? Is the effort to serve a customer segment matched by adequate revenues?  The second goal is to align customer experience and innovation with the business strategy. Businesses are dynamic and innovation offers many ways to improve customer experience, especially in the digital world. It’s easy to get excited by catchy transformation ideas and invest resources into innovation that is not tied to relevant user experience, and consequently to business outcome. We help optimize investments and ensure that transformation initiatives drive business outcome. Also, we ensure that transformation is aligned with the brand strategy. Brand alignment is particularly challenging for smaller businesses due to the limited amount of resources that can be invested in developing and managing the brand.

Envisioning

Bring clarity to uncertain times.

Envisioning is designed for companies who are undergoing or plan to undergo a deep transformation journey.

We start the engagement with a discovery activity to understand and describe the current state of the company business. Then through ideation workshops and follow up discussions we envision and define the future state of the business. With the future state we define detailed business goals, which will drive all the KPIs developed to track business performance. Once the envisioning framework is set, we will develop the appropriate business and business strategy to achieve the defined business goals. Like in a Business Optimization engagement, the alignment between enablers (technology, organizational structure, talent) and business strategy is critical to ensure business outcome. Depending on the specific scope, we will perform a high-level analysis of the enablers or a deep-dive into one or more enablers.

We will present the results of the Envisioning engagement in the form of an actionable roadmap, which will drive the company through the transformation journey.

Business-Technology Alignment

Align technology and business strategy. Ensure business outcome.

Aligning technology investments with business strategy and business goals ensures that technology drives the expected business outcome. This is particularly true in the Information Technology world, where often technology solutions are useful in IT organizations and are only a fancy and costly embellishment to business units.

The scope of the engagement can be very broad to analyze the overall technology consumption structure or can be focused on a specific area of technology. The depth of the analysis also varies from high-level to deep-dive. A high-level analysis is typically the initial phase of a large transformation program or a discovery activity to get a quick glance at how technology is serving the business units. A detailed, deep-dive business-technology alignment engagement is particularly useful before making a significant investment in a technology solution to ensure that the solution is providing the support that the business unit needs to achieve their goals and there is no conflict with other transformation initiatives.

Business-technology alignment is extremely beneficial during M&As or turnarounds to estimate operational efficiencies. What technology investments can be eliminated because they don’t drive business outcome? What technology can be reused in other business units to improve efficiency? What economies of scale can be achieved by consolidating technology solutions that fulfill the same business capabilities? Also,  business-technology alignment helps assessing the accuracy of the integration strategy, which is usually driven by finance and tends to overestimate the reasonably achievable operational efficiencies.

A key element of aligning business and technology is establishing a framework to measure the efficiency of technology. KPIs must be developed in alignment with business goals in order to guarantee repeatable way to measure performance and success. The following simple example clarifies the importance of measurement tied to business outcome. A company invested 1% of budget to switch to technology solution XYZ to reduce IT cost by 2%. The solution included two new features, A and B. Due to some issues additional cost was necessary to deploy the solution and make feature B work, which reduced IT cost as expected. Overall the IT department saved 0.1% and called the project a success. Feature A had to be disabled or it would have cost additional 0.2% to fix it.  The business line lost 1% of revenues due to the issues and never used feature A, which would have increased revenues by 1%.

Drive Innovation

Develop successful, innovative products and business ideas through Customer Centric Innovation, ideation and Lean LaunchPad.

Innovating is more than developing a new technology or a new product.  Successful innovation creates real business value to the customer by solving a problem or satisfying a need in a new, better way. Driving successful innovation means ensuring overall alignment of the business model and business strategy during and after a transformation initiative, such as lunching a new product line, introducing a new technology in products or in business processes, launching an industry-disruptive business idea or pivoting the entire business.

Through customer centric innovation, we help customers develop successful and innovative products that create real value to the customer and are in congruence with the business model and strategy, which means generating profits in line with the business goals, avoiding product cannibalization, ensuring consistency with the brand strategy, managing risk appropriately.

A favorite technique to brainstorm and drive consensus during workshops is ideation. Ideation helps collect ideas from multiple sources and organizations within the company and frame them in an effective way to drive consensus or prioritize next steps.

Customer validation is essential to a successful innovation strategy and a key element of Lean LaunchPad. It ensures rapid development of new products or businesses by constantly validating hypothesis with real customers. In some cases it is necessary to create a whole new customer segment in order for a product to be successful. Even a successful company like Apple fell in the trap of launching products without business model alignment and customer validation, and failed.

We combine Lean LaunchPad with Ideation and Customer Centric Innovation to create a framework for the successful development of new products, new business lines or new businesses altogether. Business alignment advantage over traditional methodologies is the ability to use envisioning and business modeling to create a transformation strategy that maintains  aligned with the envisioned future state, while maintaining congruent model of the organization.

Business Coaching

Transform business model based on vision and business goals. Ensure desired business outcome. Align technology and business strategy.

We help business owners review their business model and optimize their day-to-day business so they can focus on running business efficiently, confident that they are moving in the right direction. Our business coaching services are based on the same business alignment methodology that is at the core of enterprise-level management consulting projects and offer a flexible and scalable way for smaller businesses to develop an enterprise-grade transformation strategy.

We begin the engagement with a discovery workshop with the objective to gather information on the current state of business. We review the overall model and the current business strategy, and we perform a high-level analysis of the enablers (processes, technology, talent, structure). Then we collaboratively envision the future state of business and define the business goals.

With the initial information in hand we create a business model and a business strategy aligned with the new vision. We perform a gap analysis to identify the necessary adjustments to the business and we create a transformation roadmap, prioritizing actions based on business impact.

Regular meetings are setup with the appropriate cadence to review the transformation progress.

Typical drivers for business coaching are:

  • Drive profitability
  • Sharpen growth strategy
  • Rationalize product lines
  • Drive innovation and explore new business ideas
  • Turnaround challenged businesses
